MenuI brought the company from no pricing strategy, no script, no sales process, no sales team, + 800K in sales to 2.5 million. What do I deserve?

It sound to me that you will not be there for a long time. If the owner is not giving you any rights it is a clear sign.. Look like he/she needed a helping hand and that's what you did..
1- This is not a fruitful relationship between you two and he is not committed to you.. You drove his business and now he is benefiting from your presence.. Collect your money and get out. Do the same thing by yourself and shift your customers to you..
OR....
2- Set monthly targets to cash out. Say... if you reach 100K/monthly take 25% and if you reach 300K/m take 35% of the incremental in revenue on top of your 25%, sign an consultant contract, get your money on time and leave..
Change your approach and don't get caught up in company equity and shares etc... . if owner is dragging don't drag along with him. Act quick...
Were any of these discussions expressed in writing or simply discussed - he said he said kind of thing.
I know this is an emotional topic, but when you boil it down, it is nothing more than a business deal. It works or it doesn't.
And I agree with Murat, don't let things linger. It gets more emotional with time.
In writing or not, stick to the original deal. But make sure it was not just you two thinking out loud. This can probably be worked out diplomatically if you are a true value to the company.

I am completely shocked with this deal. I feel that only thing that can save you is SALES. Take the ownership of the company from the former CEO and reshape it. I was happy to hear that you hired and fired sales representatives which shows you can increase the sales if the company comes under you but then CEO seemed to be dragging the things too far. I believe if you do have documents to prove your claim, go to the court of law.
You do not want your reps wasting any of their valuable time if it is clearly avoidable. Additionally, a rep might bring an engineer or executive to the meeting with them to demonstrate the level of service the customer will receive when doing business with your company. Your sales team should be prepared to handle all objections. Listening to your prospect's objections and questions can help your reps better tailor your product to fit their needs. Through their research and presentation preparation, reps should identify and anticipate possible objections, whether pertaining to cost, onboarding, or other parts of the proposed contract. This step of the sales process refers to any late-stage activities that happen as a deal approaches closing. Once a deal closes, the salesperson receives a commission on the price they negotiated with the customer, and the account usually passes to an account manager or customer success representative. Although closing deals is the goal in sales, it is not where sales reps stop working with customers.

If you have an enforceable contract, the client is obligated to pay for the services received. As a business owner, I would be very concerned if a SAAS was demanding upfront payment for 2 years.SN

For every success story in Silicon Valley, how many are there that fail?
It all depends on what one decides to be a definition of a "success story." For some entrepreneurs, it might be getting acqui-hired, for some -- a $10M exit, for some -- a $200M exit, and for others -- an IPO. Based on the numbers I have anecdotally heard in conversations over the last decade or so, VCs fund about 1 in 350 ventures they see, and of all of these funded ventures, only about 1 in 10 become really successful (i.e. have a big exit or a successful IPO.) So you are looking at a 1 in 3500 chance of eventual venture success among all of the companies that try to get VC funding. (To put this number in perspective, US VCs invest in about 3000-3500 companies every year.) In addition, there might be a few others (say, maybe another 1-2 in every 10 companies that get VC investments) that get "decent" exits along the way, and hence could be categorized as somewhat successful depending on, again, how one chooses to define what qualifies as a "success story." Finally, there might also be companies that may never need or get around to seeking VC funding. One can, of course, find holes in the simplifying assumptions I have made here, but it doesn't really matter if that number instead is 1 in 1000 or 1 in 10000. The basic point being made here is just that the odds are heavily stacked against new ventures being successful. But that's also one of the distinguishing characteristics of entrepreneurs -- to go ahead and try to bring their idea to life despite the heavy odds. Personally, I'm a fan of sales comp plans being tied to ongoing performance. Sure, the salesperson should get some of that long tail, but only while he continues to work productively at the company. Once he leaves, he should lose the tail, since someone else will likely need to step into the relationship with his customers. But there are too many variables to give a universal answer. The true answer is this: You need to pay your salespeople enough so that they are motivated to keep working for you rather than seeking alternative employment. This means you need to analyze at-quota pay, and ensure that your base and commission structures provide a market-level of compensation at quota. You can muck with anything you want as long as that goal is met.DF

It sounds like you're off to a good start with your lead generation. While it is important to keep lead volume strong, it's even more important to have a way to follow up with these leads and continue pushing them through your sales funnel until you can convert them into revenue. Without that follow-up, especially if you're generating leads through PPC, you're likely wasting the budget and energy you're putting toward your marketing efforts in the first place. The first thing I'd recommend you do is create an automatic "kick-back" email that triggers as soon as a lead downloads your ebook. Be sure to thank them for downloading, give them a link to access the ebook, and then (most importantly) include your call-to-action for the next step you want them to take. Second, figure out how you're going to handle these leads from a sales perspective. If you're stretched for bandwidth, I'd recommend a system where you assign dollar values to different types of leads, and only have a sales rep follow up with your highest value leads. How much is an ebook lead worth to your business? How much is a demo lead? What about someone who actively requests to be contacted? You'll find that as you get these systems and processes underway, it'll be extremely useful to have a CRM system both for integrating with your marketing efforts and for helping your sales team to be able to sort and prioritize the leads they're reaching out to. Lead conversion is a daily focus of mine in my role at HubSpot, and I'd be happy to chat further about how to get a strong marketing/sales funnel set up so you're better equipped to manage the leads you generate and better able to convert them into dollars. What are the best books to learn about Leveraged Buyouts and other creative financing topics?
If you want information that matters in "Creative Financing Techniques" find a person with the experience/insight. Most of what is in books is dated. Many of the more creative methods are a function of current tax code and market factors (like QE).CW
